The law behind the backlog

Queueing theory's most useful one-liner, Little's Law, applies to a two-person craft shop exactly as it does to a factory:

Lead time = Work in progress ÷ Throughput

Worked example: 24 open orders, and at 50% capacity you finish 6 a week → lead time = 24 ÷ 6 = 4 weeks. Cut order capacity to 25% for convention prep and throughput halves → the same 24 orders now take 8 weeks. Nothing went wrong; the math just did what math does.

The counterintuitive fix: accept fewer orders (lower WIP) during event season. 12 orders at 3/week is still 4 weeks lead time — customers wait the same, and you stop drowning.

Tactics that keep customers happy anyway

Close the order book

A visible "orders reopen March 10" banner converts silence into anticipation. Waitlists preserve demand; unbounded queues destroy lead times.

Announce the trade-off

The tweet that says "posting less because BW + DW prep" IS the marketing. Transparency posts routinely outperform product posts for small brands — one honest update a week is enough.

Batch the website

Website work is interruptible; orders and events aren't. Push site updates to a single blocked day per week instead of letting them leak into every day.

Schedule the quiet season

Map your year: conventions, holidays, restocks. Pre-write 6–8 posts before crunch. Ten minutes of queueing in January saves the "sorry we've been quiet" post in June.
